I just hooked up my ZVS to a 2 Amp variac transformer, I ran it at about 30 volts and around 400 watts for a bit, absolutely huge sparks then it stopped working. It's made from irfp250s, 12v 0.25 watt zeners and uf4007 diodes, which of these will have fried? The mosfets got warm but not too hot, I doubt it's them, but if the diodes have gone will that have left the mosfets unprotected and fried them too? I'm looking to rebuild it and run it off an 8A variac I have, but I want to make sure all the components I have are up for it, so will the irfp250s be ok for that kind of power? And what diodes will I need for it?

Are you sure the flyback isn't dead? You could try another flyback with the same driver to identify the problem.

Any luck since? If you have confirmed each flyback is working, then it has to be one of the components. Test your fets and diodes.

0.25w zeners seems a bit small. If I had to guess I would say its those

No worries, usually the zeners die when the fets go or vice versa. Myybe next time replace the zeners with TVSs, much much faster.
